Visual agile orchestration in higher education IT

Reading time: about 2 min

Topics:

The institutional problem: Slide fatigue and data silos

In complex higher education IT environments, traditional project management often suffers from fragmented communication and manual overhead. A senior Scrum master at a large research university identified three critical roadblocks:

  • Static training environments: Annual training sessions relied on passive slide decks that failed to encourage real-time collaboration or immediate feedback.

  • Dependency blind spots: Visualizing how tasks from different teams interacted was a manual, error-prone process that lacked a single source of truth.

  • Administrative friction: Scrum masters and release train engineers (RTEs) were burdened by manual data reentry between whiteboarding tools and technical repositories like Jira.

The Lucid solution: The centralized agile command center

The institution implemented Lucid to serve as the connective tissue between stakeholder ideation and technical execution. This transformation focused on three operational pillars:

1. Interactive enablement at scale

Moving beyond slide fatigue, the university used Lucidspark to conduct large-scale SAFe training.

  • Dynamic learning: Using frames and paths, facilitators guided participants through complex process analyses in a single, non-static environment.

  • Real-time collaboration: Participants engaged in live exercises—such as Venn diagrams and process mapping—within the presentation itself to ensure immediate knowledge application.

2. Live dependency and capacity mapping

To manage the complexities of Program Increment planning, the university established a living roadmap.

  • Visualizing dependencies: The team implemented a dependency board in Lucid to identify potential bottlenecks and cross-team interactions.

  • Direct technical sync: By leveraging Lucid Cards for Jira, the roadmap remains synchronized bi-directionally. This ensures stakeholders find consistent data whether they are viewing a high-level Lucidchart document or a specific Jira ticket.

3. Continuous improvement via Visual Activities

Retrospectives were transformed from simple lists into data-rich Visual Activities.

  • Engagement tools: Using "This or that" activities and categorization tasks, teams increased engagement during icebreakers and data-gathering sessions.

  • Actionable outcomes: Retrospective action items are converted directly into Jira tickets from the board, ensuring follow-through without manual administrative overhead.

Business impact: Reduced overhead and universal visibility

By centralizing its agile practices within Lucid, the institution achieved significant operational gains:

  • Reduced admin overhead: The bi-directional Jira sync allows Scrum masters to support multiple teams simultaneously without manual data duplication.

  • Cross-functional visibility: Complex processes documented in Lucidchart are stored in centralized team hubs, providing universal access to integration teams and leadership.

  • Operational agility: The transition from static documentation to a live environment where work actually happens has enabled the university to remain agile in a fast-paced IT landscape.
